The CoE Build Programme

Five structured phases over 6–12 weeks. Each phase has defined deliverables, success criteria, and handover milestones. Nothing is left ambiguous.

Week 1–2
Current State Assessment
A comprehensive audit of existing quality practices, tooling, processes, and team capability. We establish the baseline — understanding where quality engineering currently sits, what's working, and where the structural gaps are. No assumptions, just evidence.

Week 3–4
CoE Blueprint & Design
Define the quality standards, tooling stack, governance model, KPIs, and reporting structure that will form the CoE's permanent backbone. Every design decision is made with internal ownership as the primary constraint — this has to work without us.

Week 5–8
Build & Implementation
Implement the frameworks, tools, and processes defined in the blueprint. Simultaneously, we begin structured training of internal teams — so the capability builds in parallel with the infrastructure. Quality gates go live. The CoE begins operating.

Week 9–10
Embedded Running
Regal Tech runs the CoE alongside your internal team in a deliberate knowledge transfer phase. We do less, your team does more — but we're still present to ensure quality, correct course, and build confidence. Real delivery in a supported environment.

Week 11–12
Handover & Independence
Full ownership transferred to your internal team. Regal Tech steps back to governance oversight — available for QBR support and advisory, but no longer operationally required. Your CoE now operates independently. That's the goal. That's the design.
